Most small businesses buy AI the wrong way round. They pick a tool, then look for something to do with it. Six weeks later there are four subscriptions, one of them is being used, and nobody can say what it saved.
Do it the other way. Start with the jobs that eat your week, then check which of them AI is genuinely good at. That list is shorter than the marketing suggests, but the things on it work, they work now, and they cost less than a part-time assistant.
This is the practical version: which jobs pay off, what they cost, what to leave alone, and how to test one in 30 days without committing to anything.
The short answer
AI pays off in a small business when the task is high-volume, low-stakes, and text- or speech-shaped, and when you can check the output in under a minute.
The six jobs that reliably return more than they cost:

Everything on that list has one thing in common: you can tell within seconds whether the output is right. That is the actual test. Where you cannot check the answer quickly, AI stops being an asset and starts being a liability you have not noticed yet.

Say this part plainly, because the cost of getting it wrong is higher than the cost of skipping the tool.

That last one is the most common failure. If your quoting process takes four days because you keep forgetting to follow up, AI will not fix that. A calendar reminder will. Work out what to automate first before you buy anything.
The six jobs, in detail
1. First drafts
This is where almost every small business should start. You already write the same six things over and over: a quote email, a "sorry we're booked" email, a product description, a follow-up, an invoice chase, a job ad.
Give the assistant three of your own past examples and ask for a fourth in the same voice. That is the whole technique. Feeding it your real writing is the difference between output that sounds like you and output that sounds like a press release.
Realistic effect: a task that took 20 minutes takes 5. If you write ten of these a week, that is roughly two hours back. Not dramatic. But it is two hours every week, for about $20 a month, starting today.
The failure mode is publishing the first draft. It will be 80% right and generic in exactly the places that matter — your specific guarantee, your actual lead time, the reason someone should pick you. Edit those in.
2. Turning speech into records
Underrated, and the fastest payback of anything on this list for trades, consultants, and anyone who works away from a desk.
You finish a site visit. You talk into your phone for two minutes. You get back a structured summary: what the customer wants, what you measured, what you promised, what you need to check. It lands in your notes or your inbox before you have started the van.
The alternative is what most people actually do, which is write it up on Sunday from memory, badly, or not at all. The value is not the transcription. It is that the record exists at all.
Tools that do this well: the voice mode in ChatGPT or Claude for a quick summary, Otter.ai or Fireflies.ai for meetings, Granola for calls. Most sit in the $10–30 per user per month range; check current pricing on the vendor's own page, since these change often.
3. Answering repeat questions
Before someone buys from you, they ask the same twenty questions. Price, lead time, area covered, what happens if it rains, whether you take card, whether you do the small version of the job.
Write those twenty answers once, properly. Then use them three ways:
- As a FAQ page on your site — this is also what AI assistants read when someone asks about your business.
- As saved replies, so answering takes four seconds.
- As the source material for a website chat widget, if your volume justifies one.
A chat widget is worth it somewhere north of roughly 30 enquiries a week, when you are losing evening and weekend enquiries to slow replies. Below that, saved replies plus a good FAQ page beat it, cost nothing, and never invent a price.
Never let a bot quote a price it has not been explicitly given. Ever.
4. Reading and summarising documents
You get a 22-page supplier agreement. You are not going to read it properly. Be honest about that.
Upload it and ask specific questions: What is the notice period? What happens if I cancel early? Are there minimum volumes? Is there an automatic renewal, and when? What obligations does it put on me that are not in the pricing table?
You get answers in two minutes, with the relevant clause quoted so you can check it against the actual page. That is the discipline: make it quote the source, then read the source. Used that way it is a reading assistant, not an advisor.
This works on insurance policies, lease agreements, tender documents, grant applications, and supplier terms. It does not replace a solicitor on anything you are signing that could sink you.
5. Cleaning and moving data
The unglamorous one that quietly saves the most hours.
Examples that work: reformatting an exported customer list into the columns your new system expects. Categorising a year of expenses into rough buckets before your accountant sees them. Pulling line items out of 40 PDF invoices into a spreadsheet. Deduplicating a contact list. Turning meeting notes into a task list.
Two rules. Work on a copy, never the live file. And spot-check — pick ten rows at random and verify them by hand before you trust the other 500.
6. Research legwork
Good at: building a list of twelve potential suppliers with contact details, summarising how competitors present their pricing, drafting the questions you should be asking a specialist, explaining an unfamiliar industry term.
Bad at: current prices, current regulations, anything where being six months out of date is the same as being wrong. Use it to build the shortlist, then verify each item at the source — the supplier's own site, the government's own page, the regulator's own guidance.
What it costs
Actual monthly spend for a one-to-ten-person business, based on typical published pricing at the time of writing. Verify current prices on the vendor's site before you commit; they move.

Most businesses should be at $20–60 a month for the first six months, and should stay there until they can name what the next tool replaces.
The number that matters is not the subscription. It is the hours. If a $20 tool saves three hours a month and an hour of your time is worth $60, it earned $180. If a $200 tool saves the same three hours, it lost you $20. Do that arithmetic before you renew, not after. It is the same discipline as pricing out a business properly — the sticker price is never the real number.
The 30-day test
Do not roll out AI. Test one thing, on one task, for one month.
- Pick the task. The one you complain about most. It must happen at least five times a week, and you must be able to check the output in under a minute.
- Time the current version. Do it three times, write down the minutes. Without this you will be guessing in four weeks, and you will guess generously.
- Pick one tool. One. Cheapest plan that does the job. Do not buy an annual plan in month one.
- Feed it your examples. Three to five samples of your own good work. This is the step that separates useful output from generic output, and it is the step people skip.
- Run it for two weeks. Keep a note of every time the output was wrong, and how wrong.
- Time it again. Three runs, same as before.
- Do the maths. Minutes saved per week, multiplied by 4.3, multiplied by your hourly cost. Compare with the subscription.
- Keep or kill it. If it did not clearly win, cancel. Then test the next task. A tool that "might be useful eventually" is a tool you are paying for out of hope.
Run this on one task at a time. Two simultaneous tests tell you nothing about either.
Writing prompts that produce usable work
You do not need prompt engineering. You need to stop writing one-line requests.
A bad prompt: "Write a quote email."
A prompt that works has four parts:
- Role and context. "You are writing as the owner of a two-van gutter-cleaning business in a small market town."
- The specific task. "Write a follow-up email to a customer who asked for a quote nine days ago and has not replied."
- Constraints. "Under 120 words. No exclamation marks. Do not offer a discount. Mention that autumn slots are filling."
- Examples. Paste two of your own past emails and say "match this tone."
That takes 90 seconds to write and you save it as a template. The difference in output quality between a one-line prompt and this is larger than the difference between any two AI tools on the market.
Two more habits worth having:
- Ask for three versions, then pick and edit. Faster than iterating on one.
- When it gets something wrong, tell it what was wrong and ask again in the same conversation. Do not start over.

Data, privacy and the rules
Three things to sort out before you paste anything sensitive.
Check the plan you are on, not the brand. Data-use terms differ between free consumer tiers and paid business or enterprise tiers of the same product. Business tiers generally exclude your inputs from model training; free tiers often do not. Read the provider's current data-use page for your specific plan. Do not rely on what someone told you in a forum in 2024.
Check what applies to you. If you handle health records, financial data, children's data, or personal data belonging to people in the UK or EU, you have specific obligations. Check your own regulator's guidance — the ICO in the UK, your state or federal regulator in the US, and your professional body if you have one. This varies enough by sector and country that any specific claim here would be wrong for most readers.
Write a one-page rule for your team. It needs three lines: what must never be pasted into an AI tool, which tools are approved, and that a human reads anything before it goes to a customer. One page. Everyone signs it. This prevents the realistic incident, which is not a data breach — it is someone pasting a client's contract into a free tool because they were in a hurry.
AI and your own product
Different question. Using AI to run your business is subscriptions and settings screens. Putting AI inside what you sell is software development, with a different budget and different risk.
Signs you have crossed the line: it needs to read or write to your own database, it needs to work when you are asleep, it makes decisions that affect a customer's money, or it needs to be reliable enough that a wrong answer is a refund.
That is a build. Budget accordingly — a narrow, well-defined AI feature typically lands in the $3,000–25,000 range depending on how much it touches, and it needs someone responsible for it after launch. The way to de-risk it is the same as any product: define the smallest version that proves the point and ship that first. A realistic first 90 days

The mistakes that cost the most
- Buying before choosing the task. Every unused subscription started here.
- Automating a broken process. Fix the process, then automate it. In that order, always.
- Trusting output you cannot check. If verifying takes longer than doing it yourself, do it yourself.
